Why chimneys fail - and how to spot it early

Most chimney problems do not announce themselves with a dramatic collapse. They build up quietly over years, and by the time you notice something inside the house, the stack has usually been deteriorating for a long time. Knowing what to look for can save you from a much larger repair bill later.

The most visible warning sign is mortar falling out from between the bricks. This is called spalling or joint erosion, and it happens when rainwater gets into the joints, freezes, and forces the mortar apart. Once the joints open up, water penetrates the core of the stack. Frost then widens every crack with each winter cycle.

Another early sign is white staining on the brickwork, known as efflorescence. This is mineral salt being carried to the surface by water moving through the stack. It does not damage the brick itself, but it tells you water is getting in somewhere it should not be.

Damp patches on a chimney breast - what they mean

If you have a damp patch on a chimney breast wall or ceiling, the chimney stack is a likely culprit. Rainwater can enter through failed flaunching (the mortar cap around the base of the chimney pots), cracked haunching, open joints, or a broken pot. It then tracks down the inside of the stack and soaks into the masonry below the roofline.

This kind of damp is often misdiagnosed as a plumbing leak or rising damp. If the patch is worse after heavy rain, or if it appears on an internal wall that backs onto a chimney, have the stack inspected before spending money on interior remedies.

Failed lead flashing is another cause. The flashing seals the joint between the chimney and the roof covering. When it lifts, cracks, or pulls away from the mortar, water pours directly into the roof space. You may not see any visible damage to the chimney itself, but the flashing tells the story.

Leaning or displaced stacks

A stack that has visibly moved out of plumb is a structural emergency. Chimneys are heavy masonry structures, and they rely on sound mortar and a level base. When the mortar fails throughout several courses, the whole stack can shift. Wind loading accelerates the process on any stack that has lost cohesion in its joints.

If you can see a lean from ground level, or if roof tiles near the stack have been pushed or cracked, call a roofer before anyone goes near that chimney. A shifting stack can pull on the roof structure and damage rafters as well as the covering.

When a repair is not enough

Repointing or replacing the flaunching is the right answer when the bricks themselves are sound and the damage is confined to the mortar or cap. But when the brickwork has been saturated repeatedly, when bricks are spalling (faces breaking off), or when the stack has moved, a rebuild is the only lasting solution.

A partial rebuild from the roofline upward is the most common option. The roofer strips everything above the lead flashing level, rebuilds the stack in brick with fresh mortar, fits new lead flashing, relays or replaces the flaunching, and re-seats the pots. If the problem runs lower down, a full rebuild from the base of the stack is needed.

Trying to patch over badly deteriorated brickwork wastes money. New mortar applied over soft or crumbling brick will not bond properly and will fail within a couple of winters.

What a chimney rebuild typically costs

For a standard two-pot chimney stack rebuilt from the roofline upward, typical costs in this part of East Anglia run from around £1,500 to £3,000, depending on the height of the stack, access, scaffold requirements, and the number of courses that need replacing. A full rebuild from the base will cost more. If the lead flashing needs replacing at the same time, budget an additional £300 to £600 for a standard chimney.

These are honest working ranges based on current material and labour costs. Any quote should itemise scaffold hire separately, because on a two-storey property with a tall stack, scaffold is a significant part of the job cost.

Questions to ask before the work starts

  • Will you inspect the flashing as well as the stack itself?
  • Does the price include scaffold, or is that quoted separately?
  • What type of mortar mix will you use? (A mix that is too hard for older brick will cause further damage.)
  • Will the pots be re-used or are new ones included?
  • How will you dispose of the old brickwork?
